The Real Reason Your AI Investment Isn't Paying Off
We are so focused on what AI can do that we've largely skipped the step of defining how it fits into real workflows and real people's lives.
The result? Most enterprises are sitting on a widening gap between AI spend and AI value. The root cause isn't model performance, tooling limitations, or a shortage of enthusiasm. It's a failure of vision at the top, meeting a lack of structure in the middle, producing fragmented experimentation at the bottom.
The Fragmentation PROBLEM
Here's what’s commonly playing out across organizations right now: leadership announces an AI mandate. Tools get purchased. Some employees get access to multiple LLMs, an AI stipend, maybe a lunch-and-learn. Others are left to *figure it out* on their own.
And people do try. They draft emails faster, summarize documents, and shave a few minutes off individual tasks. Sometimes the time savings is real; often it's marginal. Either way, it rarely compounds into meaningful organizational change.
This is the fragmentation problem. Without clear direction from leadership on *why* the organization is investing in AI and *what outcomes matter,* the burden falls entirely on individual contributors to find value on their own. Most people default to the obvious, surface-level applications. The bigger opportunities — the ones that could genuinely reshape how work gets done — never surface.
Why Vision Has to Come From the Top
The uncomfortable truth is that most AI strategies are actually just AI tool strategies. Buy the platforms, enable access, encourage adoption, measure usage. But usage isn't value, and activity isn't strategy.
Leaders who are seeing real returns are doing something different. They're articulating a clear connection between AI and the organization's actual purpose. Not "we need to be an AI company," but "here's how AI supports what we're already trying to achieve — serving customers better, moving faster, making smarter decisions." As one executive put it: all businesses have a purpose, and AI should support that purpose. The generic answer is no good.
This kind of clarity does two things. First, it gives teams a filter. When things move as fast as they do in AI, having clear values and goals helps people distinguish signal from noise. Second, it creates permission to think beyond the basics, to move past "how do I use this tool?" toward "how could this change the work we do?"
Where the Real Value LiveS
Vision from the top is necessary but not sufficient. The people closest to the work hold the other half of the equation: they understand the current workflows, the pain points, the trapped knowledge, the places where coordination fails and energy gets wasted on navigating clunky processes instead of doing the actual work.
I saw this play out while working with a team that came in with a detailed list of technical requirements. On paper, everything was sound. But instead of jumping into implementation, we paused and asked when, where, how, and why will people actually interact with this system? What does a typical day look like now — and how would it change? Which decisions get easier? Where does friction remain?
That shift — from requirements to lived experience — changed the entire conversation. It moved from "can we build this?" to "what problem are we really trying to solve?"
This is the work that gets skipped. And it's why so many organizations are optimizing around the edges while the real opportunities sit untouched.
Meeting in the Middle
The highest-value AI use cases don't come from the top-down or the bottom-up alone. They emerge when strategic clarity from leadership meets subject-matter expertise from the people doing the work, connected by a shared fluency in what AI can and can't do.
That middle layer — shared AI fluency — is what most organizations are missing. Research suggests that while over half of knowledge workers use AI weekly, fewer than 4% are using it with real proficiency. Most are still novices, and novices without support are a net risk. They aren't being given the context, the frameworks, or the permission to move beyond surface-level experimentation.
Building that fluency isn't about training people on prompts. It's about helping them see their own work differently by interrogating what's actually hard, where knowledge gets trapped, where the bigger opportunities live. When people develop that lens, they stop asking "what can AI do?" and start asking "what should change about how we work? what do we wish we could do that we can’t today?”
The Path Forward
We already have many of the tools, methods, and mindsets we need to navigate this moment. Design research. Systems thinking. Facilitation. What's required isn't faster adoption or broader rollout, but deeper inquiry, paired with genuine strategic direction.
The organizations that will get this right are the ones where leaders do the hard work of defining a real vision for AI (not a generic one), and then invest in building fluency across the organization so that vision can be translated into use cases worth pursuing. Not bolted onto broken processes, or left to individuals to figure out alone, but shaped collaboratively, grounded in how work actually happens and connected to outcomes that matter.
The alternative — more tools, more fragmentation, more wondering why the promise never quite materializes — is already the default. Choosing a different path requires intention.
